The challenge
Where they started
Nordwell had grown into eight markets by adding a local provider each time it expanded. The result was five warehouse operators, no shared inventory view, and a delivery promise that changed depending on the country. Peak trading exposed it: stock sat unsold in one market while another ran out entirely.
What we did
The work
We modelled demand across all eight markets and consolidated into three KEEL distribution centres, with a single inventory pool exposed through one API. Migration ran market by market across six months with no trading blackout, and last-mile moved to named-day windows everywhere.
